What does an SEO consultant do (and what not): the real work

When a business says "I think I need an SEO consultant", it is almost never because the budget is burning a hole in its pocket. It is because something does not add up: the website is there, people may even visit, but orders and phone calls do not arrive in the proportion they should. And Google traffic looks like a locked box that nobody quite knows how to open.

This article explains what an SEO consultant actually does day to day, without gratuitous jargon, and makes clear what you should not expect from one. We tell it with our own numbers: we currently have 21 clients on a monthly retainer, with 3 to 18 hours a month each, and across 26 audits we have recorded 2,579 indexing problems. That is what the job looks like up close.

What is an SEO consultant, in one sentence

An SEO consultant is the person who works out why your website is not attracting (or not converting) the search traffic it should, and designs the plan to fix it. The word that changes everything is works out. Their value is not in carrying out a list of tasks, but in looking at your business, your competitors and your numbers and deciding what to touch first and why.

It is the difference between a mechanic who swaps parts until the car starts and one who plugs in the diagnostic tool, sees the fault and goes straight to it. Both "do SEO". Only one saves you months and money.

What an SEO consultant does in practice

The real work is not mysterious. It is six things, in this order, because order matters:

1. Diagnoses before proposing anything

The first step is not selling a plan: it is understanding what is going on. A consultant reviews the technical state of your website, what your customers really search for and where traffic is leaking away (or why it is not arriving). Without that diagnosis, any proposal is a bet with your money. We explain what this analysis involves in our SEO audit guide.

2. Decides the keyword strategy with a commercial head

They do not chase the biggest searches just to boast about volume. They look for the searches your buyers make right before deciding: the ones with intent to buy or hire. A thousand visits that do not buy are worth less than fifty that do.

3. Sorts out the site's architecture and internal linking

How your website is organised determines what Google understands and how your customers move around inside it. In a shop with thousands of products, a poor structure is the difference between selling and vanishing off the map. It is not fixed with patches: it is designed.

4. Turns technical problems into prioritised tasks

Loading speed, pages Google cannot read, duplicate content, badly placed tags. A genuine consultant does not hand you a list of 200 errors and leave you to get on with it: they decide which ones matter, in what order, and make sure they get fixed. The 2,579 indexing problems we have recorded are not worked through as a list, but as prioritised tasks, each one assigned to whoever can resolve it.

5. Works on content that converts

A product page, a category page and a blog post are not the same job. Each type of page has its own logic and its own way of pushing towards a purchase. Mixing them up is one of the costliest and most common mistakes.

6. Measures business, not rankings

They set up tracking for what really matters (orders, forms, calls) so that the monthly report speaks about your till, not about rankings that rise and fall without touching your revenue. If a report only shows coloured positions, it is distracting you from the only question that counts: does this sell more?

The day-to-day, summarised

At a glance, the consultant's work splits into two layers:

  • What you see (business): a clear diagnosis, a strategy with commercial sense, a sales report.
  • What happens underneath (technical): indexing, architecture and linking, speed, optimised content.

Both serve a single aim: making your website sell more.

What our month with a client looks like

With numbers instead of adjectives, this is what we do with our monthly-retainer clients:

  • Contracted hours per month: from 3 to 18 depending on the client. The median is 5.
  • Automatic, periodic crawling of each website: we have run 490 crawls since October 2025. That way a new error shows up in weeks, not once traffic has already dropped.
  • Continuous monitoring in Google Search Console, Google Analytics 4 and Ahrefs.
  • From finding to task: what we find becomes prioritised tasks. Across 26 audits we have recorded 2,579 indexing problems.

And what we deliberately do not do

There are things we leave out on purpose, because somebody else does them better or because they need the client's approval:

  • We do not update the WordPress core or the PHP version, nor do we touch the server. That is maintenance.
  • We do not touch the booking engine of the website. That belongs to development or to the supplier who runs it.
  • We change nothing on the website without the client having seen it first.

When an SEO problem depends on one of those pieces, we document it and pass it to whoever looks after it. Keeping them separate stops a ranking improvement from breaking something else along the way.

What you should NOT expect from an SEO consultant

It is as important to know what a consultant cannot (or should not) promise as what they do. This is where the professional is separated from the snake-oil seller:

  • A guarantee of position 1 on Google. Nobody controls the algorithm. Whoever promises it is lying, or buying traffic that will not last.
  • Reports that show only rankings. Positions are a means, not the end. If they are not translated into sales, someone is hiding the fact that there are none.
  • A list of errors and a goodbye. Spotting problems is the easy part. The value lies in prioritising them and getting them resolved.
  • Results in two weeks. Well-done SEO delivers significant results between 3 and 6 months. What does improve sooner is the technical health of the site, and that is the foundation for everything else.

What you need to bring yourself

An SEO consultant can be excellent and still achieve nothing if they lack what only you have. It is worth knowing before you start: a good part of the result depends on what you contribute, and not everything is solved by hiring.

There are things a consultant cannot invent or deduce from outside:

  • What you want to sell. Not every service leaves the same margin. If you do not say, they will optimise for whatever has the most searches, which is not always what suits you best.
  • How much demand you can absorb. Bringing double the enquiries to a business already at full capacity is not a success. It is a source of poor service.
  • What you know about your customers. The real doubts, the objections, the questions they repeat on the phone. This is the raw material of the best content and it is not in any tool.
  • What you can and cannot change. Certain changes depend on whoever manages the website, the hosting or the brand image. The sooner that is known, the less time is lost waiting for permissions.

That is why, in the first weeks, the best sign of a good consultant is not their recommendations: it is the questions they ask you about your business. Someone who starts by proposing changes without having asked anything is applying a formula, not thinking about your case. And a realistic expectation on timing: SEO does not respond overnight, and anyone who promises you an exact date is promising what they do not control.

So, do you need an SEO consultant?

If you have traffic but no sales, if you did SEO and it stopped working without anyone explaining why, or if you are about to redesign your website and do not want to throw years of work in the bin, the answer is probably yes. The next step is not to hire blindly: it is to understand the decision.
